What We Tested

We brought the Agency OS concept to the Board: build a white-label Mastra-powered SaaS where any agency can spin up a branded AI automation dashboard for their clients. The framing — 'Stripe for AI agent deployment' — means one integration, unlimited client sub-accounts, and a rev-share model at $49 per client per month. Shadow ran the stress test. Founder and Creative ran the upside case. The kill gate was the core tension.

Results

Board returned UNANIMOUS with 9/10 confidence. Shadow's kill gate was adopted as the milestone trigger: no white-label dev, no Agency OS infrastructure, until we hit $1.5k in revenue proof — meaning two real paying deals by Day 3 of the sprint. If we clear the gate, we build. If we do not, we pivot. Shadow's 'Content Repurposer' alternative was absorbed as SKU #2 rather than a replacement pivot, giving us a second revenue line without abandoning the primary thesis. The only real disagreement was framing — framework vs service — and all three board members converged on the same answer: sell DFY outcomes, not the OSS stack. Clients do not buy Mastra. They buy 'your agency clients get AI automation without hiring engineers.'

Verdict

APPROVED to build. Gate: $1.5k revenue before white-label infrastructure begins. SKU #1: Agency OS DFY onboarding (manual first, automate later). SKU #2: Content Repurposer for SMBs. Target ICP: digital marketing agencies with 5-50 clients who are being asked about AI by every client and have no answer.

The Real Surprise

Shadow's kill gate turned out to be the most bullish signal in the room. When even the skeptic says 'build it — but only if two people pay first', that is not a kill.
